Rebuilding a demo funnel that qualified itself

Northwind was drowning in unqualified demo requests. We rebuilt the funnel so the page did the filtering instead of the sales team.

The challenge

Demo requests were high but close rate was under 4%. Sales spent most of their week disqualifying leads that were never a fit, and the marketing team was being measured on a number that actively hurt the business.

What we did

  • Interviewed eight closed-won and eight closed-lost accounts to find the real qualifying signals
  • Rewrote the positioning around company size and data maturity instead of feature lists
  • Added a short qualifying step before the calendar booking, with honest pricing context
  • Rebuilt the pricing page so self-disqualification happened before the form, not after the call

The outcome

Raw demo volume dropped by roughly a third. Qualified pipeline nearly doubled, and average sales cycle shortened because the calls started warmer.

They talked us out of the thing we asked for and into the thing we needed. Our sales team got their calendar back.
